Heroes engine can't read 256 colors (can it?). In general, if you successfully reduce to 8 bits, the game will read correctly.
But I don't know how reliable is Irfanview, I am always using Photoshop for colors fixing.

I know that, but my 8 bits portraits have never 256 color but less. Usually the game will read correctly what was set at 8 bits in PS, except for defs. If >=256, I always had problems.

Yeah I read somewhere that Photo shop uses the same type of palette setup as Heroes 3 does. The first color in the 256 color palette is the transparent color.
Too bad I don't have it.
