Which skills to upgrade first?
Scouting, I presume, would be at or near the top of everyone's list (if obtainable), with Pathfinding the preferred skill subset.

Depends on the map ... in most cases one hero with scouting (pathfinding) is a must.
The longer the game lasts the more results are achieved with a nobility hero, so it's important to have such hero if you use creatures in your armies.
One tactics hero is essential for both neutral enemies and players if you use creatures or have summoning spells, summons with no tactics are not good at all.
So if you use creatures and depending on the map in most cases you should have 3 heroes (and at least one magic skilled hero, so minimum 4 heroes) with one of these skills and the rest are going into magic and combat trees.
If you don't use creatures one hero with scouting is needed in any map so that you would make quicker hit and run tactics against players, sometimes even having only 6 heroes isn't that bad if you combine them with one fast creature like sprite ... they you have an ultra fast heroic army and you can later equip them with black dragons or so and become similar to a normal army.
If you have summons you should get tactics for obvious reasons
So one hero with scouting, one with tactics and the rest 4-5 are going into combat and magic skills.
There are also situations where you need to make a good specialization so you must chose scouting or tactics again like in the case of the field marshal (scouting tactics) but that is late game scenario because in the beginning you should always have a magic + might skill on every hero or maybe you can go marshal anyway and throw potions, may not be effective but sure is fun

For the first week or so I take a close look at what alignment the neutral armies around me are. If I notice that most are my alignment, or friendly to my alignment, the first skill I pursue is diplomacy.
Diplomacy as I'm sure everyone knows, allows you to buy a chunk of the army you are about to fight. This does two very useful things;
1. It gives you more troops, increasing your army size.
2. It weakens the army you are about to fight, as there are less men now, making creeping easier.
I've had games where diplomacy has nearly doubled the size of my army, it is an excellent skill. It is very gold intensive however, so make sure to have good estates to support your diplomatic efforts without compromising your town build up.
After you get to master or so diplomacy, add a tactician hero to start training all the new recruits, and your diplomat can turn his attention to other skills maybe scouting or a magic you have the guilds for.
Late game diplomacy can save you from defeat. If you need to surrender, never a pleasant thing but any heroes player knows sometimes a nessisary thing, diplomacy makes it far less painful. After you surrender and spare the lives of your troops, regroup and reinforce and don't get caught unaware this time around.

There's no regretting a skill you have already chosen.
No buildings or similar allows you to delete a chosen skill.
Only way is to load an earlier save or avoid choosing that skill.
