It's fun to keep going though.  Here's a thought for racial skill: Floating.

Many units in the Naga Armada have to be levitated because they cannot walk on land (Whales, Shark Riders, Mermaids) and even the hero, who rides on a great Seahorse.  Thus, the hero must use his/her magics to levitate the seadwellers.  Many of them are slow at first, but as the racial skill increases, so does their speed.

   Basic Floating: All creatures have normal speed.
   Advanced Floating: All creatures have +(4 - lvl) speed.
   Expert Floating: All creatures have +(7 - lvl) speed.  Creatures have a 30% chance of gaining flying at the start of combat.
   Ultimate Floating: All creatures have +(9 - lvl) speed.  Creatures have a 60% chance of gaining flying at the start of combat.

since we know from DM that nagas use katanas which in DM are called silk swords I guess the racial skill could be critical hit(every creature in heores army has a ?% chance to inflict triple damage)

Both of these seem kinda IMBA. It might not even be a combat ability, like with Haven's Training.

I posted these ideas on Heroes Round Table.

Here's some ideas for a potential Naga unit set. I'm thinking of the Merfolk as basically fish-tailed people, but the Naga as more serpentine, like in Warcraft and previous incarnations of HOMM.

1. Mermaids - ranged attack
2. Naga Retiarius - based on the gladiator of the same name, he'd be armed with a trident and a net. Net ability could function similarly to the Treant's root binding.
3. Sea Turtles - slow and steady, upgrade could have a Naga rider
4. Naga Siren - caster, water damage spells and confusion, the upgrade would give puppet master too
5. Neptune Chariot - an older Merman in a chariot pulled by dolphins or sharks, he can cast a mini-earthquake
6. Kraken - giant squid monster
7. Water Dragon/Azure Dragon/Sea Serpent

What do you think of these ideas?

It's a good line-up, and looking at Karthal on the Ashan map I also thought of a greek/roman influence but as in Dark Messiah nagas have silkswords which perfectly resemble katanas I think the naga faction will be inspired from the far east.

so as most of us agreed there will be a medusa + 4 naga units + basilisk + sea dragon...in this case we could have:
1. Sentry/Sentinel (ranged, area damage)

2. SerpentFly/DragonFly (flyer,cursing attack)
  4att;2def;2-6dam;14init;8speed;10hp;
3. Basilisk/Greater Basilisk (petrify)

4. Medusa/Medusa Queen (stonegaze, no melee penalty, infinite shots)

5. Blade Warrior/Blade Master (death slash, dash, no enemy retaliation)

6. Siren/Sorceress (caster - frenzy&suffering,siren song aura)

7. Sea Serpent/Sea Dragon (caster -deep freeze&chain lightning&ice bolt, magic mirror, magic dampener)
   27att;25def;20-28dam;10init;8speed;170hp;120mana

abilities explanation

area damage( like cyclop in homm4 except that they will be throwing coral shards instead of rocks)
siren song aura (disables adjacent stacks for two turns even if it will be attacked)
petrify(like in homm3)
stonegaze(like in homm4)
death slash (25% chance to inflict 300% damage)
magic dampner (enemy hero gets a -5 to his spellpower)

Both are really good. Here's how I see it:

1=Sea horses (Sort of like a centaur but fishier)
2=Oceanids
3=Siren/Harpy
4=Sea Hag (à la Ursula in Ariel)
5=Basilisk (Chapeau for thinking of this one!)
6=Leviathan
7=Sea Dragon

fenghuang is a pheonix, it wouldn't really fit that well with water.

how about giant turtles, just as japanese, none of the fire.

First: Daystar, I love your Kirin/Qilin and Kappa ideas. Very well thought of.

-With the Leviathan I was thinking of some Ink abilities (like that Blind effect that the Unicorn has). However, this would mean that the Leviathan be changed into a cephalopod, which is different from how I imagine it.

-To be honest, I have no idea hat those nyads look like. I was thinking of the Dryads but then again, that would be unoriginal. I do think they should look pale green mixed with blue. Oh and they could have an Oxygen Deprivation ability! Bubbles galore!

This is how I sort of imagine the [url=http://www.ffcompendium.com/art/8-leviathan-a.jpg]Sea Dragon[/url] but a little wider.

@Bix: Fenghuang is just the name I'm using in the WFC and It'll be completely different.

@New Person: Thanks, Kappa is the classic standby but I like Kirin in this case.

My vision of the sea dragon: Have you seen a pleasiosaur picture?  Sortof like that, but a longer tail, and more spiny and horny.  

Nyad: Like Beatrice from the Haven Campaign (Can't remember if she shows up later)  only blue, not evil, and with a waterfall starting from her waist and falling down.

Leviathan: Upgrades to Kraken and Whale. It starts as a 3x3, kind of like a seaserpent, but shorter, and wider.  
Kraken: Enormous Creature(4x4), No Enemy Retaliation, Devour, Grant Ability: Attack Ship
Whale: Great Creature (2x3), Devour, Songs (Wail of the Forlorn Calf, Wrath of the Hunted Mother)

I like the sea dragon art, the leviathan works too I guess.(although it looks more like a frog than a reptile)
how would the school of fish survive or even move on land?

Some creatures can absorb water through skin, or hold breaths for an extremely long time. Maybe like that?

not that I don't enjoy talking about fish but we should stick to nagas
I still think that the naga hero shouldn't have a mount(impossible concept) and also it should be able to swim thus not needing a boat which leads to the inutility of having a shipyard in the town which I would call Sunken Palace)
