I always thought Asha is some kind of Multiple Personality Disorder Dragon with 3 faces of moon (that wrongfully interpreted by saying Ashan has 3 Moons), that can went bad anytime
and scenario no. 3 might provide an interesting outcome

Quote: There could be a faction among the Demons that whish to destroy Ashan, so it can act as a catalyst to release Urgash. Another Faction strives to keep Ashan intact, so once Urgash is released, he may destroy it himself. (Becoming the bad-guy that helps the good-guys because he doesn't want another to get all the glory) Or a faction who embody the total freedom of Demons even more and want to free themselves of Urgash and the Demon Overlords/Sovereign and want to become their own anarchic society.
Or the Demons could escape Urgash' graps, because their link with Sheogh is broken.
This will make Urgash an even greater loser than he already is. Come on, the poor thing is invented to be mocked, beaten, resisted by the righteous and thoroughly defeated even when all of its creations fight for it, the only worse scenario will be to be mocked, beaten, resisted and thoroughly defeated by its own forces.

True. But then again, we do live in a "The-Good-Guys-Win" society.
No matter how great a niche-audience you cater, the second the Good Guys don't win, you get more ranting and raving than the town-windows caused. Though not necesarily by your audience.
Personally I blame Hollywood.

They should just hire the Heroes 4 writers.
As for the whole good vs. evil thing. There's nothing wrong with a villain who's pure evil as long as they're well written. For example, they could have made Raelag an evil power hungry character who only helped the good guys to further his own goals. They could have easily made it so that it was always Raelag/Agrael's plan to overthrow the Sovereign and take over the demons. The Sovereign knew of Raelag/Agrael's ambitions so he strikes first. Raelag/Agrael gets the demon magic purged so that the Sovereign can no longer track him. Then he helps the good guys save Isabel so he could later take the Dark Messiah as his apprentice and use him to overthrow the Demon Sovereign.

His kind of neutral mindset worked but it's just bland compared to going evil, he's a warlock for crying out loud The tried and true approach doesn't mean it has to be generic, plenty of ways to develop a good character.

I think one of the main flaws in latest campaigns is that they tend to be "beginning and end of all things". INstead of using rich stories that are self sufficient, it's everytime cornered into "save the world using the most possible lore sources in one big package".
I think the main reason H4 vanilla campaigns were a succes was that they were good stories on their own, and didn't necesarily have to revolt around supreme villain or group of heroes that is countering that villain. Such minor side stories end up adding more to the lore than 1 mandatory story that shapes the universe for every single character in it.
ONe way is to make them optional side scenarios, but those never get the same attention from players as something featured as main campaign. i would like to see all that incorporated in a robust campaign selector with many stories to be told.
