Unit upgrades – Skill synergy concept
There are plenty debates regarding how to balance unit upgrades or even whether upgrades are necessary.
The suggested concept is simple – unit upgrade bonus depends on Hero’s specific skill.
How it works?
Let’s say Heroes have skills (like these) and all seven Faction units have at least 2 upgrades each. Each upgrade is linked to Hero’s specific skill.
For ex. Lich has upgrades Books of the Dead (provides additional Dark Magic spells) and classic Death Cloud (enables 10% AOE damage).
First upgrade, Books of the Dead, is linked to Dark Magic (DM) and provides additional DM spell per each level of DM skill. That means that Hero with Expert DM will enable 3 additional DM spells to Lich.
Another upgrade, Death Cloud, is linked to Sorcery and damage to surrounding units increases per 10% with each Sorcery level. That means that Lich under command of Hero with Expert Sorcery will provide additional 30% bonus for damage to surrounding units.
Overview, Pros and cons
In general Skills may affects damage, speed, defense, resistance and other bonuses. In addition some skills may affect ability cool downs and ability trigger chance. Upgrades themselves will still provide bonus to the unit regardless on the Skill level.
Synergetic upgrades can make any new game unique since the skill selection will be different (due to type of opposing Faction, map specifics and etc).
The problem lies with balancing Hero’s Skills, making them applicable in many situations (hello Navigation) and not boring-obligatory (hello Learning-Logistics).

I'm not sure how you nmean it to work? Do you still upgrade them with ressources? OR do they jsut get a bonus for a predefined skill? That would be interesting but in fact, just increase teh role of the heroes. And do you have to choose between the upgrades or can have all? So a hero with Dark Magic and Sorcery gets both for the example?
On the othe rhand, it gives itneresting options especially for the mentioned all-time / no-time skills? For example, if Learning (which is in no way an all-timer for me in all heroes games and maps!) or Logistics had not so good upgrades linked to them. Or, on the other hand, if weaker skills like navigation have great ones. An example, that could be an upgrade of many a defensive unit:
Firm Stand (Navigation): The unit cannot be moved by the enemy by any means.
