Good idea ... some errors in the creature though. Smaller head, fix hands, body and such (just a little). Otherwise I like it  good!

We could make each hero summon troops of his own face, or make neutral camps led by a hero and creatures having the hero's face. But I doubt every hero's face suits a creature.
Dunno if its makeable, just an idea.

You can invert the portraits: creatures portraits with heroes portraits

Maybe we can replace commanders by this "creatures".
Every hero will have his own commander(in this case the hero itself)and we will get rid of the old hero on the horse.
