Its uploaded without the lines now, but still its not in the original size. Sorry about confusing all of you!
I want the creatures to look as best as they can because this project is going to be popular all over the community as there is loads of homm2 fans. Iam really srious about it, so i need your opinions. Send you thoughts to me and I will try to make the creatures look better.

I was playing around with creating a blank template palette for H3 in Photoshop with the special colours already reserved. Maybe it could help with getting better results?
Here are the .ACT colour tables for 256-colour (or 224-colour if you want to ban the use of the last 32 colours). You can load these when you convert an image to indexed color.

Maybe with a bit more tweaking you can get the results you need? Don't forget to paste the image back again after converting to indexed colour. It always provides better results when it already has an index to work with.

This image on its own is similar to yours when going in deftool alone. It is when I compile several bmp with this one that things get complicate.

Ah, didn't realise you had so much colour variation in the images!
The best I could achieve:

My only other tip to get better results is to create individual tables of +/-50 colours for each frame. You could then emphasise the amount of the common colour table devoted to the each frame e.g. give 80-100 colours to the pegasus. As long as you end up with no more than 256 colours in total you can ensure 100% transition from Photoshop > def.
I suggest starting with 14.bmp (as it shares the most with the border) and getting that down to as few colours as possible. I got pretty good results just now testing with 20 colours.

Another attempt:
110 colours spent on the fourth image and the frame, about 20 spent on the third image and the rest on the first. I think the results are better, but the second image has lost a lot of red.

Maybe with some pixel work you could simplify the images? Could be a lot of work though...

Anyone knows how many frames are needed for each animation? I know its a noob question but I need to know as fast as possible :/. Btw, its for mister_kalu's project succession wars. I saw that the homm2 sprites he made didnt have so many frames as homm3 creatures have. Thanks !

Congratz vladud2000, you have the best custom creature I ever saw for Heroes. I think you got the "right fit", they don't look odd in the game, but seens natural.
