I just finished mission 2 on heroic. Man, it's a sprint the whole way! Hardly any time for pickups! In the last battle, I would have surely lost if not for a triggered event. His army was much larger than mine. I could hardly kill those three Arch Devils, let alone the supporting troops.

I've just played the first two missions and I'd add a few things:
Mission 1: I found that I could take some diversions, but as long as I stayed a certain distance away from Godric then he seemed content to remain behind. It's not such a race after all.
Mission 2: I won the final battle quite comfortably (well I was just about to finish it when the cutscene came in). Firstly I learnt in mission 1 to generally avoid fighting shooter stacks on the way, unless there's something you really want, and to fight defensively against non-shooters, so I still had a decent army. Secondly the spell Decay (which you can learn on the map) on the Arch Devils worked wonders.
I know you don't need to win these battles, but it feels good.

Hmmm. Mission 3, what I did was to build a decent Demon Army with a second hero to shuttle them back and forth, while Agrael captured mines and developed his powers. Then I captured the North East Town plus whupped numerous Sylvan Heroes. As I moved towards the NW I was attacked by Gilraen, but Agrael seemed to be a lot stronger than him at level 23, and though my demons took a hit I had enough to capture the NW town too.
This didn't take long to develop, and with Armies from both towns I captured the final Elven town and successfully completed the mission. Never touched the Druids (bug?).

Some notes from replaying Inferno campaign (heroic) I like to share :
-Map 1, ver 1.6 if you use the sanctuary, the game freezes.
-Map 3, maybe the hardest one in the whole game, but as I posted here before, avoiding Gilraen (run away from him) and capture the North East fully upgraded town is the easy way to win. It's not a bug though. Gilraen's AI just want to kill Agrael first, but if it sees that Agrael's army is big enough (after capturing the uped town), it will not commit. It just doesn't know what to do. The result is it captures the southern town very late. You can save 1 or 2 weeks worth of creature, including Green Dragon by using Summon creature.
My Agrael has Offense, Leadership, Dark magic, and more important, Logistic and War machine. Logistic to out run Gilraen, War machine (Ballista) to help Agrael fighting those mine's guards.
I kill every guards with almost no loss, except the mages and the priests. I think there is no way to fight the mages without heavy losses, so it's not worth it. But the priests who guards the gold mine, I can kill them in the very begining with this method :
-use 7 stack, each has 3 imps. First gate them, each stack gates 1 imp. Use those gate imps to block the way. The priest will not attack them, they only attack the "real" creature, so they run forward. Try to block them as much as possible, never let them use their range attacks. Kill them with Mark of the damned and the Ballista. I must confess that is one of a few very satisfying battle of my heroes V experience, because at first I thought it's impossible.
The gold mine in the left is easier, so by the time I capture the NE town, I have about 50k gold already. The rest is like usual.
One more note : I never up or buy Treants. They suck.
-Map 4 : Warding Arrow ! I don't know what the campaign makers think, but Inferno cam certainly looks like Sylvan cam. There're 3 Sylvan towns, just 1 Inferno. Sylvan creatures defect Agrael, but you can always give them to another hero at the end of the days. And I don't know if it's because my Agrael has diplomancy of something, but about 200-250 Hunters and 70 Druids join me, and it makes this map a cake walk. In the begining, just station every Sylvan creatures you have at the southern town, use only Hunters. That way you lose only 1 Hunter per day. Divide them into 7 small stacks to maximize the use of Warding Arrow. Again, capture the NE town first, as it's more upgraded than the NW town. Capturing the Inferno town is REALLY optional. There is a tavern north of your first town. Hire a hero there and blitz through everything !
-Map 5 is a joke, really.

I'm playing through the campaigns, and I've noticed something by prowling these messages. No one has mentioned something that I have run across in the Inferno campaign. After defeating Gilraen in the third scenario, the next scenario I was given is the scenario where Agrael is on a boat in the middle of the fog. I understand from everyone's posts that this is the fifth scenario. Has anyone come across this before?

Sounds like some bug, I've experienced the same with Markal in the Necro Campaign.
Probably if you go back to the Scenario selection, Mission 4 will be available as well if you want to play it.

Yeah, I was able to go to the Campaign menu and select the Ship. How annoying. I'm glad I'm not the only person to experience this bug.

Mission 3...is possible?
I completed campaign 5 on easy. I had been playing on easy for about 2 years when I decided I can try Heroic.
I started from campaign 1. I was surprised at seeing ~120 ghost stacks so early in the campaign, but it was heroic.
I simply played through the 1st campaign easily. C2M1 was cakewalk. C2M2 was considerably tougher but still, it was still easy enough.
C2M3 seems impossible.
This may be because I haven't tried the mission on hard, but that shouldn't make a difference.
As I know, I fought Gilraen, captured the ore mine, took some tree-shaggers (pixies), went past the sylvan town and took the saw mill. Then I killed those skeletons and went back and north and tagged the gold mine. I killed the golems and did the taking. Meanwhile I built towards cerberi at inferno town. I didn't take the gem near the sylvan town as it will take much time. W2D1 I took the town and built up towards master hunters only. Hired hero at infernal (infernally undeveloped inferno town) and shipped cerberi to Agrael. Went west, took sulphur mine, attack point, resources behind golem, red key. New week, infernal was cut off by tree-shaggers. Went north, blasted mages, took what could be taken and started east-north-east towards the town. Took town. Soon, Gilraen arrived with an army of ~4 weeks and started advancing. I blasted my way through the northern road guarded by wights and arrived at the observatory before Gilraen attacked my town. Gilraen stopped and turned back. I took the town and quickly fled.
Now, I kept moving in the north path and Gilraen simply stopped where he was. I started building up my forces. Suddenly, he captured the west town and came towards east. I fled and captured his and he captured mine. But I got all the creatures via a second hero.
This went on for 2 weeks then I thougt I can take him out in a siege. Nothing more wrong, 2 stacks of war dancers and sprites AND hunters each joined him. He also added Ancient Treants, Emerald Dragons and Master Hunters on his hit list.
Any help woud be appreciated. What am I missing?

I decided to replay the campaigns under 3.1, hard difficulty.
Agrael campaign has become so much easier, you just need to get flaming arrows, tent, triple ballista and snatch/warpath. The game has a hut with guaranteed logistics on mission 1 but since it also gives you boots of swift journey from the beginning, you can delay visiting the hut and try to get warmachines first. Regardless if you get them, go visit the hut before you move on. It will be a lot easier to get tent/ballista if you do not already have logistics on you. If not, you skip every other skill and try to get flaming arrows and snatch/warpath while waiting for warmachines. Dark, light, enlightenment? All fantastic skills, skip them anyway. Until you have maxed your warmachines of course.
Gilraen mission you can creep almost everything with the 2 pit fiends (starting bonus) and tent. Flaming arrows is of great help, even without ballista skill. Border guards aren't essential tho red one has a bag of gold. Go grab the northwest town around week 3, when Gilraen comes south go grab his town too. You may want to visit the blue border tent northest of the first town, it unlocks boots of swift journey near the second town. Now you have access to a fully built town and if you also combine army with the other town you should have an equal position. You don't care if he takes your town, with any luck he'll get losses.
Inferno town is irrelevant, skip it. You can build green dragons on your sylvan town faster that way. You can also ignore the druids that spawn sylvan creatures, especially if you have warpath. I also replayed this mission on heroic, not much of a difference. PS, it is possible to defeat Gilraen without ballista skill. Just having a ballista with flaming arrows can poke at him nicely.
Final mission is lame, you can't get war machines
