Crepus > I like many of your thoughts about the Kraken. However, it should not be invinsible, just immensely tough. And it should not be invisible, because that's no fun for gameplay. Rather, it should be a neutral with the ability to move, so that you could try to run away from it.

More on the Kraken
Ted > the thought is that the Kraken lies right under your boat, and the arms come from starboard and port, not stern and up front. You attack the tentacles. If an arm loses all its HP it will either drop back into the sea or be chopped off and left on the boat. The Pirates Kraken reminded me of this very monster that I thought of already during my mapmaking days of H3.
Ashra > in my opinion each arm is to be thought of as a Large Creature, probably visualized by the arm doing a circle on deck. As for your other suggestions I kinda mostly disagree, maybe except that it should decrease morale by one.
Alc > I suggested invisibility mostly because I assumed no neutral creatures would be able to move. I really did like the way neutrals patrolled around in H4. If it moves though, I still shink it should have some stealth ability. Say, maybe invisible unless you're within its movement reach.
As the Kraken does not see whom it is attacking I think it should attack the first creatures it comes in contact with, no matter size or abilities. And the battle area of the ship should probably be 6x10 or 8x10 (as opposed to the normal battle area 12x10, whereof during sea battles between two ships you only have 3x10 on your own ship). This way, your troops begin in the middle "column" with the kraken arms surrounding your troops.

Another good thread, actionjack. Frankly, I had been avoiding it for months thinking it was yet another topic with generic proposals. However, I see that some traditional ideas have interesting twists... Which inspired me to do the same.
Doppelganger (Dungeon)
Background:
They have always been among us. Often prosecuted because of their shapeshifting abilities, doppelgangers prefer to live in other forms. They are horribly disfigured due to their frequent metamorphoses.
Abilities:
Shapeshift (activated ability): The creature can take the shape, size and the abilities of any enemy stack, but its attack, defense and damage stay the same.
Walker.
Incubus (Inferno)
Background:
When the Kreegans had realized the lesser demons became renegades, they decided to seize the control of Inferno again. Thus they mutated the forgotten misfit - the Magog - into the fearsome Incubus. Now level four, the monster carries a burning seal on its chest signifying it is an agent of the higher power.
Abilities:
Shooter: The male alternative of Succubus shoots Fireballs, dealing additional splash damage.
Demonic.
Walker.
Flying Simian (Neutral)
Background:
These mischievous critters can be recruited only among the ruins in the jungles of East Ashan. Although they have low attack and defense, even a single prankster can be a valuable ally.
Abilities:
Taunt: The monster can lure any stack on attacking it. The taunted enemy cannot perform any other kind of action for the next three rounds other than chasing or hitting the Simian. Creatures with Mind Immunity are also immune to this ability.
Flyer.

Old thread, but very good. I like the idea of an invisible (in the adventure map) Kraken, it would make travelling by sea nicely dangerous!
